One journey — from first observation to fixed for good
A disciplined, diagnostician-led framework finds the real cause before we build the fix. And because how you pay matters as much as what we do, we shape the commercial model — and our own risk — around your goals.
Eight stages. No handovers.
The same team that diagnoses the problem designs, builds, deploys and runs the fix — so nothing is lost in translation and accountability never changes hands.
Observe
We embed with your teams and shadow how work really happens on the front line — not just what the process documents and interviews claim. The truth is in the doing.
Investigate
We trace each symptom back to its true source with forensic root-cause analysis — following the problem across departments, because it rarely starts where it shows up.
Diagnose
We synthesise the findings into a clear, honest picture: what's actually wrong, why, what it's costing you, and the order in which to fix it.
Design
We architect the target operating system — the processes, controls, integrations and reporting required to run the business with confidence.
Build
Our own team builds and configures the systems, automations and governance frameworks — engineered to enterprise standards, never outsourced.
Deploy
We roll out with disciplined change management, training and data migration so adoption is fast and disruption is minimal.
Govern
We embed the controls, reporting cadence and accountability that keep the system trustworthy at board level.
Support
We stay on and run it — providing ongoing support, optimisation and strategic guidance as the organisation scales.

How an engagement takes shape
No pressure and no fixed packages — a clear, collaborative path from first conversation to agreed terms.
Diagnose & scope
In a confidential Strategy Session we get under the symptoms, define what success looks like and size the work precisely.
Propose the right model
We recommend the commercial model — or blend of models — that best fits your priorities, cash position and appetite for shared risk.
Align & deliver
We agree the terms, then diagnose, build and run the systems — accountable for the result under whatever model we have set together.
Five ways to invest — including models where we share the risk
A great transformation should never be out of reach because of how it is paid for. Choose one model, or blend several — we will recommend the structure that gives you the most value and the least risk, including models where our own reward depends on the result.
Upfront fixed fee
Best for: Organisations that want certainty and a clean, simple arrangement.
How it works. An agreed fixed investment for a clearly scoped piece of work, paid up front.
Why it helps. Complete cost certainty and the simplest possible commercial relationship — you know exactly what you are committing to before we begin.
Phased payment plan
Best for: Businesses that want to spread the investment across the engagement.
How it works. The total investment is broken into staged payments tied to milestones as the work is delivered.
Why it helps. Protects cash flow and keeps payment aligned with progress — you pay as value lands, not all at once.
Cash + equity
Best for: High-growth companies who would rather preserve cash and build a partnership.
How it works. A reduced cash fee combined with an agreed equity stake in the business.
Why it helps. Lowers the cash cost of transformation and turns us into genuine partners with a long-term stake in your success.
Cash + share of gains
Best for: Situations with clear, measurable value we can be accountable for.
How it works. A smaller core fee plus an agreed percentage of the measurable gains we help you create.
Why it helps. The ultimate alignment — most of our reward depends on delivering a real, quantifiable result for your business.
Ongoing retainer / managed service
Best for: Organisations that want us to run and evolve the systems we build.
How it works. A predictable ongoing fee to operate, support and continuously improve your systems over time.
Why it helps. Keeps senior expertise on hand and your systems improving long after launch — accountability that does not stop at go-live.
We keep our figures bespoke on purpose — every engagement is priced to the value it creates, agreed openly with you in a Strategy Session.
Common questions
Do you publish fixed prices?
No. Every engagement is scoped to your specific situation and the value it will create, so we set the commercial terms together in a Strategy Session rather than working from an off-the-shelf price list.
Can we combine more than one model?
Yes. Most engagements blend models — for example a phased fee plus a share of the gains, or a reduced cash fee plus equity. We design the structure around what works for your business.
Will you really take equity or a share of the upside?
Where there is a clear, measurable result we can be accountable for, yes. Tying our own reward to the value we create is the strongest signal that we stand behind our work.
Do you only work with large companies?
Not at all. Our flexible models exist precisely so we can work with companies of every size — from founder-led businesses to large multi-site groups.
